Shimano 105 R7100 vs Ultegra R8100: what actually cross-swaps
Shimano's current 12-speed road groupsets — 105 (R7100 series) and Ultegra (R8100 series) — share more DNA than any previous generation. Here's the practical rundown for anyone planning an upgrade or a mixed build.
The short answer
Within 12-speed, 105 and Ultegra components are fully cross-compatible in Di2. Both use the same Hyperglide+ freehub, cassette range, chain, and wireless shifting protocol. The one catch: Ultegra R8100 is Di2-only, so if you want mechanical shifting you must use 105 R7100 shifters and derailleurs.

Where it breaks: don't mix generations
The cross-compatibility above only applies within 12-speed (R7100 / R8100 / R9200). Do not mix with 11-speed 105 R7000 or Ultegra R8000:
- Different cable pull ratio — 11-speed and 12-speed shifters don't index correctly with the other generation's derailleur.
- Different freehub (HG-L2 vs HG). An 11-speed cassette won't fit a 12-speed wheel and vice versa without a spacer / driver swap.
- Di2 R8000 (wired) doesn't talk to R8100 (wireless) — they're different systems.
- Chain widths differ; a 12-speed chain won't shift cleanly on an 11-speed cassette.
Practical upgrade paths
- 105 Di2 to Ultegra Di2 shifters: straight swap, keep the rest.
- Ultegra crankset on a 105 build: lighter, same BB, same rings. Fine.
- 105 cassette on an Ultegra bike: saves weight-tax cost; shifting is identical.
- Adding a power meter to 105: either buy Ultegra's FC-R8100-P crankset, or fit a third-party spider / spindle on the 105 crank.
